A typical high-bay automated storage and retrieval system (ASRS) requires one or two operators on duty per shift to supervise automated operations, handle exceptions, and coordinate dispatch. This figure represents supervisory staffing for the automated scope itself and does not account for maintenance personnel, tasks outside the automated zone, or the total headcount needed to cover all shifts, absences, and holidays across a facility.

The distinction matters because operations managers planning staffing for an automated high-bay warehouse must separate the people watching over the system from the broader workforce required to keep the facility running around the clock. Below, we break down which tasks still need human involvement, how to calculate realistic staffing requirements, and how warehouse automation shapes overall labor costs.

Which Tasks Still Require Human Operators in an ASRS?

Even in a highly automated high-bay warehouse, human operators remain responsible for supervisory oversight, exception handling, dispatch coordination, and authorized intervention. Automation changes the nature of human work rather than eliminating it entirely.

Supervisory oversight means monitoring system status, verifying that stacker cranes and conveyors are cycling correctly, and responding to alarms. Exception handling covers situations the automated logic cannot resolve on its own, such as misaligned loads, sensor faults, or product damage detected at the infeed. Dispatch coordination involves sequencing outbound shipments, confirming vehicle loading priorities, and communicating with transport teams. This means that maintenance technicians, IT support staff, and personnel handling tasks outside the automated scope, such as manual packaging, quality inspection, or yard management, fall outside the one- or two-operator figure. How Do You Calculate Staffing Requirements for an Automated Warehouse?

To calculate automated warehouse staffing, start by listing every task that requires human involvement, estimating the hours each task demands per week, and then mapping those hours against your shift pattern and absence coverage requirements. The one- or two-operator-per-shift figure is a starting point for supervisory roles, not the final headcount.

Begin by defining the boundaries of the automated scope. Identify which tasks the ASRS handles autonomously and which require human action. For each human task, estimate the average time commitment per shift: continuous monitoring may need a dedicated operator, while exception handling may occupy only a fraction of a shift depending on system maturity and product characteristics. Then multiply by the number of shifts per day and days per week. A facility running three shifts, seven days a week, with two supervisory operators per shift, needs six operator positions before accounting for holidays, sick leave, and training time. Industry practice typically applies a coverage factor of 1.2 to 1.5 per position to ensure uninterrupted staffing.

Separate operational supervision from maintenance and from tasks outside the automated zone. Maintenance technicians, whether in-house or contracted, require their own staffing calculation based on preventive maintenance schedules and expected corrective intervention rates. Warehouse automation does not remove the need for trained personnel. Operators must understand system logic, safety protocols, and recovery procedures, so ongoing training hours should be factored into your staffing model alongside direct operational duties.

Warehouse automation reduces overall labor costs by replacing repetitive manual handling, transport, and sorting tasks with automated equipment, concentrating human effort on supervision and decision-making.

This reduction reflects the elimination of forklift and clamp-truck operations, manual inventory tracking, and physical sorting, which are the most labor-intensive activities in a conventional high-bay storage environment. The remaining workforce focuses on higher-value tasks: system supervision, quality assurance, dispatch coordination, and maintenance oversight. The result is a smaller team with more specialized responsibilities.
